The T1 Agency was facing significant operational inefficiencies, leading to ongoing miscommunication between departments, rushed and missed deadlines, and significant budget overruns. Projects were frequently experiencing scope creep, with no formal processes in place. The need for a more structured approach to project management and resource allocation was becoming increasingly urgent, threatening both profitability and client satisfaction.

Solution

To address these operational inefficiencies, I transformed my role to incorporate strategic process improvements, ensuring efficient resource allocation, task management, and cross-departmental communication. By implementing formal procedures for brief submissions, phase gating, and risk management, I streamlined workflows, reduced scope creep, and improved project profitability. These changes ultimately enhanced collaboration and ensured timely, high-quality project delivery.

Resource Management

In my role, I managed the workflow and resource allocation for a team of 8 creatives, strategically integrating departmental goals to ensure that tasks were assigned with appropriate workloads and deadlines. I oversaw all aspects of graphics, video, design, creative production, copy, and the review process for deliverables. By developing and maintaining a strong understanding of each creative’s experience, strengths, and interests, I was able to resource projects effectively. I provided leadership to the creative team, ensuring that all project deliverables met client expectations and that our creative output was consistently high-quality.

I took responsibility for managing budgets, ensuring that projects were delivered within financial constraints while maintaining high-quality standards. I closely supervised each project stage, from planning and estimating to execution and closure. I documented lost hours on unprofitable projects, which was essential for improving financial forecasting and identifying future business opportunities. Moreover, my efforts facilitated the revival of revenue-generating campaigns for future fiscal years, aligning with long-term financial goals.

Process Improvement

I implemented several process improvements, including a 24-hour turnaround for brief submissions, phase-gating, and change management systems. These changes were crucial in preventing scope creep and unnecessary revisions, which streamlined our operations and reduced profit losses. I introduced the company’s first change order documentation and risk/issue management tracker, which significantly enhanced transparency and collaboration between departments. I also created workback schedules and conducted post-mortem analyses to track project performance, identify issues, and mitigate risks, which contributed to more efficient workflows.
